The 2020 search journey
Type a query into Google. See ten organic results, maybe a few ads at the top. Click one. Visit the website. Form an impression. Maybe click back and try another. Eventually choose a business and make contact.
The entire model revolved around clicks. Your job as a business was to rank high enough to get clicked, and then have a good enough website to convert the visitor.
The 2026 search journey
Type a query into Google. Read an AI-generated summary at the top of the page that answers your question directly, citing two or three sources. Maybe click one of those cited sources for more detail. Or ask a follow-up question and get another AI summary.
Alternatively: skip Google entirely. Open ChatGPT, Perplexity, or Gemini. Ask your question in conversational language. Get a curated answer with specific recommendations and source links. Click through to one or two recommended sites. Make a decision.
58% of Google searches now end without a single click. When Google's AI Mode is active, that figure rises to 93%. The click-through model that powered every small business website for the last 20 years is being replaced by a citation model.
What changed
Three things converged.
First, Google launched AI Overviews globally, inserting AI-generated answers above the traditional search results on 48% of all queries. Organic click-through rates dropped between 34% and 61% when an AI Overview appears.
Second, standalone AI tools like ChatGPT, Perplexity, and Claude became mainstream search alternatives. Gartner projects that 25% of organic search traffic will shift to these platforms by the end of 2026.
Third, user behaviour adapted. People learned that AI tools give faster, more direct answers than scrolling through a page of links. Once you have experienced getting a curated recommendation in ten seconds instead of clicking through five websites, you don't go back.
What this means for your website
Your website now serves two audiences: humans and AI systems. The humans still visit, but they arrive differently. They have often already read an AI summary before they click. They are coming to your site to confirm a decision, not to start their research.
The AI systems are the new gatekeepers. They decide whether your business gets mentioned in the answer, and they make that decision based on the structure, depth, and clarity of your content.
If your website was built for the 2020 search model, it was built to win clicks from a list of blue links. That is no longer where the game is played. The 2026 model requires your site to be citation-worthy: structured enough for AI to parse, detailed enough to be trusted as a source, and specific enough to be recommended for your exact niche.
The businesses that win in 2026
They have detailed, structured content that answers specific questions their customers ask.
They use schema markup so AI systems can understand what the business does and where it operates.
They publish regularly, building topical authority that signals expertise to both Google and AI tools.
They monitor their presence across AI platforms, not just their Google rankings.
And they treat their website as a living asset, not a one-time project.
The search landscape won't go back to the way it was. The businesses that adapt will get more visibility, not less. But the window to get ahead is now, while most of your competitors are still optimising for a world that no longer exists.
